THE TWO LENSES

One organisation — NORTHWIND INDUSTRIAL SERVICES, Month 14 of a 24-month programme — held up to two paradigms. Neither column is the correct one. Each is coherent, each is incomplete, and the difference between them is the whole subject.

Fifteen facets

Paradigm by paradigm

On this case

Same evidence, different consequence

Diagnostic lens

"What is wrong, what does the evidence show, what are the root causes?"

What it found

Rewards were never realigned, decision rights were never written, exception processes were never finished, and sponsorship decayed to approval. Capability was reported as completion. Performance decline is causally traceable.

What it would do

Realign rewards and decision rights, finish exception design, reinstate active sponsorship, convert training into coaching.

What it cannot see

Why intelligent people rationally chose paper; the identity threat to engineers; the 2022 history shaping every message; the possibility that the workarounds were better designs.

Dialogic lens

"How are people making sense of this, what different realities exist, what could emerge?"

What it surfaced

Two coherent stories — refusal and incompleteness — have never met in one room. Loyalty means opposite things to the COO and the regional director. The shadow system is organisational intelligence. Change history is present tense.

What it would do

Convene the whole system, hold difference open, let futures emerge, run small credited experiments.

What it cannot see

The hard causal fact that unchanged incentives will defeat any amount of dialogue; the 11-week clock; the customer risk that will not wait for meaning to settle.

Synthesis
Neither lens is sufficient here. The reward misalignment is a fact that dialogue cannot talk away. The identity and history dynamics are meanings that no framework can diagnose out of existence. This case needs sequencing, not a winner.
